Name the decision
Before choosing a chart, identify the person using it, the decision they need to make and how often that decision occurs. A weekly sales review and a daily operations queue need different information.
Agree the definition
Revenue, completed units and conversion rates can each have more than one valid definition. Agree the date basis, exclusions, ownership and reconciliation method before publishing.
Design the next action
Show the variance, the likely cause and the level of detail needed to act. A concise view with a clear owner is more useful than a crowded collection of KPIs.
